Weekly 1:1 agenda with status, blockers, growth topic, manager asks, and longer-term horizon.

# Weekly 1:1 — [Manager ↔ Direct] **Date:** [YYYY-MM-DD] **Duration:** 30 min **Cadence:** Weekly, owned by the direct (skipping is their call, not the manager's) ## Reminder This is the direct's meeting, not the manager's. The manager is there to listen, unblock, and provide context — not to status-check. Status belongs in async updates. ## 1. How are you? (3 min) Personal check-in. Skip if direct prefers, never skip if direct wants to talk. ## 2. Last week's commitments (3 min) Quick review of what each person committed to do by today. Close out or roll forward. Don't dwell. ## 3. Status (5 min) Short verbal status — biggest wins, biggest worries. NOT a full project review (that's a separate meeting). Anything that needs more than 5 minutes goes on the longer-horizon list. ## 4. Blockers (5 min) What's slowing the direct down that the manager can clear? Be explicit — "I need you to talk to [person] about [thing]" is more useful than "things are slow". ## 5. Growth topic (8 min) One topic the direct wants to develop. Could be skills (technical depth, communication, presenting), exposure (a new domain, customer-facing time), or career (next role, scope expansion). Rotate so this doesn't become the same conversation every week. ## 6. Manager asks (3 min) Any context the manager needs to share that the direct should know: org changes, customer signals, leadership priorities, things to think about for next planning cycle. Honest, not corporate-press-release. ## 7. Longer horizon (3 min) One question per 1:1, rotating through: - Career direction - Team dynamics - Energy / sustainability - Relationship with peers and partner teams - Feedback for the manager ## Next-meeting commitments | Who | What | By when | |---|---|---| | Direct | | | | Manager | | | ## Notes / threads to continue Append-only running list of topics that didn't get full discussion. The direct picks one to start next meeting. ## Anti-patterns to avoid - Skipping repeatedly (sends a signal even if no signal intended) - Manager dominates airtime (reverse the ratio — direct should talk ~70% of the time) - All status, no growth (you have other meetings for status) - Surprises at performance review (if it surfaces in a review and not in 1:1s, the manager failed)
