Executive summary A two-paragraph plain-English narrative answering: did we hit plan? what surprised us (positive and negative)? what changes is leadership making in response? This is the only section many readers will get to; write it last but place it first. ## 2. Key metrics - ARR / MRR â opening, closing, net new, churn - Customer count â net new, churn, expansion - Unit economics â CAC, LTV, payback period - Headcount â opening, closing, by function ## 5. Variance commentary For every line that missed plan by >10% or >$50k (whichever is greater): root cause, ownership, corrective action, expected timeline to recovery. ## 6. Outlook for next quarter Plan-vs-forecast for revenue, gross margin, opex, and cash. Confidence band (low / mid / high). Three biggest risks to the forecast and the leading indicators to watch. ## 7. Appendix - Detailed P&L by department - Customer concentration analysis - Cohort retention curves - Capex schedule - Cap table changes (if any) ## Process notes - Lock the books by [day-of-month +5] so this report lands by [day +10]. - Reviewers: CFO, CEO, audit committee chair (in that order). - Distribution list lives in [internal share location] â do not email externally without legal review.
